Relationship Building Technique #3: Pause

We often don’t learn the value of listening techniques in building relationships. Consequently, people might not realize we are listening; this needs to occur to build relationships.

A pause is usually a short, silent break in an interaction of about ten seconds or less. However, it requires discipline to stay quiet, especially if you’re waiting for an answer or a reaction. Pauses give others thinking time, encourage others to talk and fill silence, and slow down a conversation to temper negative emotions.

We employ pauses by suggesting others take their time, asking for “a moment to think,” looking upward or to the side before responding, and incorporating thinking gestures such as:

  • Connecting finger tips of both hands
  • Hand to the chin
  • A couple fingers over mouth
  • Clasping hands

Some examples of pauses include:

  • Silence before responding
  • Asking, “Do you mind if I think about this a moment?”
  • Allowing the listener time to think after asking a question

From a relational perspective, pauses convey the feeling that you are:

  • Thoughtful, not thinking off the cuff
  • Deliberate in decision making
  • Not reciting some canned response or talk
  • Patient in waiting for a response
  • Not fearful of silence
  • Willing to give others a quiet “space” to think

The effect of the pause is to encourage people to:

  • Open up as they attempt to fill the quietness
  • Cool down from heated remarks (good conflict management technique)
  • Share more because you are giving thought to conversation

As simple as pauses seem, they are effective relationship buildings when integrated with other techniques.  They encourage a more casual and friendly conversation. By demonstrating that you’re thinking about what others say; you convey that you’re listening too.

Relationship Building Technique #2: Closed Questions

We often don’t learn the value of listening techniques in building relationships. Consequently, people might not realize we are listening; this needs to occur to build relationships.

Closed questions encourage specific or limited responses. For answers, they usually require one word, short phrases or a response from a menu of possibilities. Often, they begin with the words, “Who,” “How,” “What,” “Where” and “When.” “Yes” and “No” are often typical responses.

Even though many discount their value, when combined with other listening techniques, closed questions become extremely valuable in building relationships. They clarify specifics for us, pinpoint the facts, verify what we heard, nail down agreements and commitments, and test whether we can move.

Some examples include:

  • Are you going out to the plant? (Yes/No)
  • Which color do you want? (Facts)
  • You want me to call the vendor . . . right? (Verification)
  • Is seems you’re saying [X], correct? (Verification)
  • Would today, tomorrow or the next day be better? (Menu)
  • Do you agree? (Agreement)
  • Will you help me? (Commitment)
  • Do you need to tell me anything before we move on? (Testing)
  • Is there anything else I need to cover? (Testing)

From a relational perspective, closed questions convey the feeling that you:

  • Have a purpose for your conversation
  • Grasp the details
  • Understand them
  • Respect their time by getting to specifics

The effect of closed questions is to encourage people to:

  • Conclude that you’re listening and digesting
  • Focus and sort through fuzziness
  • Shorten their answers
  • Clarify agreements and commitments

Closed questions have downsides. They can make discussions feel every interrogative and restrictive if used alone. Nevertheless, when integrated with other listening techniques they can reduce misunderstandings, demonstrate that you’re listening and build relationships.

 


Leadership is an Affect

One can read endlessly about leadership. However, if plays play on a stage, if baseball plays on a diamond, movies on a screen and chess on a board, where does leadership play? It plays in the mind of every member of the group.

Yes, we often see leaderships as having a good vision, strategy, idea or something tangibly similar. In reality though, these aren’t any good if leaders can’t inspire members around these things. By putting leadership on this emotional plane, it becomes subjective; a leader to one could be the Pied Piper to another.

Additionally, leadership comes from the word lead. Lead implies movement from one place to another. This is a change, so leadership is about change. Thus, by combining emotions and change, we arrive at a the conclusion that:

Leadership is an affect – felt by members and personified by one individual – which induces change.

We can see this more clearly in business if we ask: Are employees’ hearts into following their leader? After all, inspiration is a far better motivator for change than compliance. For example, if a leader can personify some of these feelings into an affect, that leader could be a powerful change agent:
 

Trust Distinctiveness
Dependency Belonging
Security Growth
Adventure Powerfulness
Opportunism Accomplishment
Superiority Confidence
Mastery Optimism
Infallibility Renewal
Courage Validation
Purposefulness Salvation

Since groups are an abstraction, leaders become the “faces” groups, the vehicle through which members can give their feelings a human form. Leaders become the manifestation of their members’ feelings.

The practical outcome of this is that leadership changes from a project- or action-oriented endeavor to a relational one. This means people are more important than vision and relationships are more important than processes. Thus, leadership transform from something mechanical to something human . . . and possibly divine.

 


Relationship Building Technique #1: Open-ended Questions

When learning listening techniques, we often don’t learn their value in building relationships. As a result, we might be listening, but the other person doesn’t know it. The latter must occur to build relationships effectively.

Open-ended questions encourage a wide range of responses. Pragmatically, they retrieve an accurate assessment of the person’s thoughts and feelings. Relationally, they invite longer, deeper responses. This encourages feelings of freedom thought and expression.

Often, they begin with the words, “How,” “What,” and “Why,” or can include phrases such as “Tell me about . . .” and “Fill me in on . . .” Wording and tone should encourage the expression of thoughts and feelings, not just facts.

Some examples include:

  • How do you think this project will go now?
  • Fill me in on what you feel you want me to do.
  • Why do you think Mary would be better than Nancy?
  • How do you feel about that?
  • What’s your reaction to Bill’s comments?

From a relational perspective, open-ended questions convey your desire to have answerers feel:

  • Free to answer as they please
  • You value their thoughts and feelings
  • They control the direction of the discussion

The effect of open-ended questions is to:

  • Minimize negative emotions
  • Establish the questioner as someone with whom it’s easy to converse
  • Encourage conversation and a longer interaction period
  • Direct conversation with a talkative person

The downside of open-ended questions is that they can make discussions feel scattered or lacking purpose. That’s why we need to integrate them with other relationship building techniques.

Nevertheless, open-ended questions are often the first listening technique we learn. However, they let the other person know we are listening to them because we can’t use them well if we aren’t.

 


Consumer Psychology & Freud’s Rebirth

There is no place that the revisiting of our unconscious urges are taken more seriously than in retailing. The Economist article “Retail Therapy” appearing in the December 17, 2011 edition gives a great historical accounting of the rise and fall . . . and rise again of the application of Freud in business which Ernest Dichter is noted for introducing. As the article asserts:

Every week seems to yield a new discovery about how bad people are at making decisions. Humans, it turns out, are impressionable, emotional and irrational.

Increasingly, researchers are finding Dichter’s assessment that “most people have no idea why they buy things” to be correct.

Of course, “Sigmund Freud argued that people are governed by irrational, unconscious urges over a century ago.” However, as we saw earlier, it took science almost a hundred years to acknowledge that the subconscious existed. Meanwhile, “businesses were recognizing the limits of quantitative studies . . . which offered little genuine insight into how customers behaved.” Said more directly, you can’t rely on customers to tell you what they might buy.

The failures of online dating showed this truth as well as research into people’s internet surfing habits. The Atlantic’s article, “Learning to Love the (Shallow, Divisive, Unreliable) New Media,” which appeared in its April 2011 demonstrated that it’s “not what [people] say they want, nor what they ‘should’ want, but what they choose when they have a chance.”

If this applies to purchases, it also applies to all decisions. Names can affect decisions about scientific grants, and information that judges know is wrong can affect their decisions. So, if people don’t behave and choose as they said they would, we have no one to blame but ourselves for not looking deeper into the real emotions powering us.

 


The Silent Revolution: Understanding Ourselves

As I had mentioned in The Rise of Intuition, the biggest advancement we’ll see in the next five to fifteen years will not be in biotechnology, cloud computing, medical treatments, alternative energy, personal computing devices or any other tangible technology. It will be in understanding ourselves as human beings.

Technology and new research methodologies are fueling this revolution. In these previous posts, I highlighted what these methodologies are showing about what influences us:

Now, in the October 29, 2011 issue of The Economist, the article, “Mind-goggling,” tells of four different technologies capable of reading our minds:

While the readings are crude today, work is rapidly progressing. Remember the medical tricorder Doctor McCoy used in Star Trek to scan bodies? Even as fantastic as that was, Spock still had to read minds via a mind meld. Now, imagine if McCoy had a brain tricorder capable of reading thoughts.

These technological advances are going to revolutionize our understanding of how we work. Early returns show an increasing amount of complex brain activity occurring on a subconscious level beyond the classical reflexive functions. This will directly challenge our concept of free will (more) as I have written earlier.

Amazingly, this revolution is silently flying under our radars and continuously fails to garner the hype of the other advancements I mentioned. Of course, this may be fitting since the revolution will likely uncover many thoughts and emotions that live outside of our consciousness.

 


Star Wars, Women & The Good Guys

If you examine the two opposing sides in the Star Wars Epic, The Empire (Bad Guys) and The Rebels (Good Guys), there are two major contrasts:

  1. There are no women on the bad side.
  2. The good side has diverse characters, the bad side doesn’t

Upon contemplation, Point #1 is easy to see. Point #2 is a little harder, but essentially the Empire’s army consists of robotic droids who all look alike in white, shock-troop armor. Conversely, the Rebels are a collection of species, some humanoid, most alien and some even animalistic. Moreover, whereas the Empire’s forces are all dressed alike, the Rebels are not. Similar themes exist in Lord of the Rings.

What does this mean? Very simply, we tend to see evil as being a life of conformity without feminine qualities. In business, this movie helps us to see the emotional forces aligned against standardization and processing. It might also help us to understand why women are making such advancements: perhaps as an offset to these negative forces. Finally, it shows our inherent emotional propensity for diversity including in personality.

Women are closely associated with diversity; as they’ve been the first ingredient of diversity in many business settings. Heck, their wardrobe alone adds immense diversity to them. What would happen if two women actors arrived in the same dress for the Academy Awards: chaos, confusion, anxiety? What if two men came in the same black tuxedo, would anyone even notice?

Movies tend to tap into our deep, unseen, collective emotional currents. Consumer research shows there is often a different between “what people buy” and “what people say they will buy.” Thus, while we wring every cost saving from standardization and processing, perhaps on a deeper emotional level we feel “The Bad Guys” are winning.

 


Correlation: High Testosterone and Poor Risk Assessment

When I’ve written about the illusion of free will, I’ve focused on the advancement of technology and research methodologies to uncover subconscious thought patterns. However, these advancements are also discovering a connection between chemical reactions and some of our emotions.

In the September 24, 2011 issue of The Economist, the article, “Rogue Hormones,” reports on the research of John Coates, a  neuroscientist from Cambridge University. His research of derivative traders showed that when they “are on a winning streak their testosterone levels surge, sparking such euphoria that they underestimate risk.” This biochemical process produces extremely “powerful emotions” encouraging traders to “go crazy.”

This helps to explain why we often learn more from our failures than our successes and why success can deliver us to a state of hubris, an exalted arrogance that can corrupt our decision-making processes. Such biochemical processes help explain why such exuberance can infect many people to think and act similarly without communicating with each other while each is believing he is responding of his own free will. Thus, such events as financial bubbles and housing bubbles can occur on a broad scale.

A way to mitigate this effect is to diversify your workforce to include many types of personalities in decision-making positions. For instance, the article concluded that hiring women, who generally have about 10% as much testosterone as men, could help offset “irrational exuberance.” Experience can also help especially if it contains crises brought about by excessive risk taking. Moreover, even from strictly a gender perspective, not all men will experience the same increases in testosterone levels from success making them prone to erroneous risk assessments.

Of course, it’s not easy to manage a diverse workforce.

 


Cooperation vs. Self-interest (Pt 3): Empathy

For many of us, we feel good when we help others. What we are even learning is that many of us, especially women, will tend to feel what others feel. Thus, we not only feel good about helping others, but we feel their happiness from our help.

In the July-August 2011 issue of the Harvard Business Review Yochai Benkler’s cites in his article “The Unselfish Gene” the work of neurophysiologist, Giacomo Rizzolatti, who originally “found that our brains mirror not only pain and motor movements but pure emotions as well.”

It’s important to emphasize empathy as an emotion, not merely an understanding as I also indicated in the difference between emotional intelligence and intuition. It’s one thing to see someone smiling and know they are happy and quite another to feel they are happy because if someone can feel good about the happiness of another person, he is more likely to cooperate.

What Rizzolatti’s research, advanced by Tania Singer’s use of brain scans, indicates is that people can actually feel what others feel in the emotional areas of their brains not just the rational ones. Moreover, the intensity of empathy will vary by person with some not feeling much at all.

This has tremendous implications for leadership development because it shows the importance of sensitivity in team intelligence. Whereas Part II of this series dealt with context, this post implies a cooperative business culture is also a function of personalities: some people will just feel better about cooperating than others will. Thus, this implies that highly sensitive people, who also tend to be very empathetic, might be better leaders and employees in a cooperative environment.

Thus, cooperation is not only about creating the right environment but also about having the right personalities, personalities that are empathetic.

Bridges, Muscles and Crises

In problem solving, seeing the connection among disparate things helps. Recently, I drove home on a road that runs along a creek. People living along this road have driveways running over the creek connecting their houses to the road. The last two years has seen much intense flooding from rain, thus causing extreme damage to the bridges over which their driveways run.

On this particular day, I noticed how vastly improved these bridges have become. For instance, on one steel beams run where wood once did. Another was wider and more arced. Others just looked stronger; I’m sure a construction engineer could have told me why.

While seeing these bridges, muscles came into mind. Exercise tears down our muscles and cause them to return much stronger. Whether it’s a flood destroying a bridge or intense effort destroying our muscles, we experience the rebirth of something stronger. On a larger scale, we saw the destruction of the World Trade Towers compelling engineers to seek ways to make such structures stronger. Earthquakes in Haiti, floods in New Orleans and many other similar disasters produced similar outcomes.

So what is the problem-solving lesson? Perhaps it’s that we shouldn’t fear crises because in reality only they can make us stronger. If it’s true for bridges and muscles, perhaps it’s true for our spirit. Can we really become physically, mentally and emotionally stronger without crises? Can any training replicate the emotions of a real crisis? It’s similar to the difference between training and game day or practice and audition time.

The history of bridges tells us that their design is a product of crises. Perhaps that means our improvement as humans cannot occur without them either. If we were truly successful at eradicating all crises, perhaps we would stop becoming better.
